L&D Agents: Skills Coaching, Knowledge Check and Role Play

Turn your new hires from content consumers into active learners, with agentic AI.

What are L&D Agents?

Completing training isn't the same as being able to do the job, and closing that gap has always landed on the manager. L&D Agents are three agentic AI experiences that turn new hires from content consumers into active learners. The AI does the work, and the manager decides. 🤝

L&D Agents work alongside your LMS courses if you have them, and are just as powerful where you don't.


1. Setting up a Knowledge Check or Role Play

Knowledge Check and Role Play are added to a Content Module using the AI Readiness Check widget.

  1. From the Workflow Builder, open the Content Module you'd like to add the check to (or hover and click "Add Module" > "Content" to create a new one).

  2. Drag the AI Readiness Check widget onto the page. It sits under the button.

  3. In the widget settings, under Which check is this?, choose Knowledge Check or Role Play.

  4. For Assessment, choose When can the new hire move on?: As soon as there's an outcome (default) or Once they're confirmed ready.

  5. Choose who the outcome goes to under Outcome goes to. This defaults to the Direct Manager, but you can pick any stakeholder.

  6. Save the module. ✅

💡 Good to know

  • A Content Module can have a maximum of one readiness check.

  • You can also attach a Knowledge Check or Role Play to an LMS widget (for example Cornerstone or the Learning Resource widget) from the LMS widget's settings. If you do this in a module that already has a readiness check, it replaces the existing one. Deleting the LMS widget also deletes its readiness check.

  • Readiness checks are tracked in your Heatmap and Tracker reports.

TIP: Write your "demonstrate" items the way you'd explain them to a new starter, e.g. "Explains our refund policy in their own words". The new hire sees them before they start, so they know exactly what good looks like.


2. What the new hire sees

  1. The new hire opens the Content Module and clicks Start the role play (or the Knowledge Check button). The AI Assistant opens full screen.

  2. In Practice, they can rehearse as many times as they like and click Practice again at the end. Practice is private: nobody else sees that it happened, how it went or what was said.

  3. In Assessment, they can still practise first, then click Start the Live Conversation when they're ready.

  4. After a live conversation, the AI gives a readiness outcome: Ready or Needs more practice. These are readiness signals, not pass/fail grades, and new hires never see words like test, exam or score.


3. What the manager sees

Managers don't need to review every attempt. They're only notified when it matters, when the latest outcome is Needs more practice.

  • By email: the manager receives a short AI-generated summary of how the new hire performed, with Mark as Ready and Needs more practice buttons.

  • In Enboarder: on the manager's Overview tab, Make your readiness call opens the readiness decision, showing the activity, module, status and the latest AI summary.

Choosing Mark as Ready is final and completes the check. Choosing Needs more practice lets the new hire know they should have another go, and sends them a Try again link straight back to the check.

Note: Only stakeholders with the Direct Manager label can act from the manager dashboard. Other stakeholders receiving outcomes can act from the email.


4. Setting up Skills Coaching

Skills Coaching is added to a sequence using the AI Module, set to Coaching mode. Each session is a 20–30 minute conversation, and each one picks up where the last left off.

  1. From the Workflow Builder, within the sequence you'd like to add it to, hover and click "Add Module" and select AI Module.

  2. Choose the mode Coaching. Heads up: the mode locks the first time you click Save. To use Check-In mode, add a new AI Module.

  3. Choose the participant: the employee, the buddy or the manager.

  4. Fill in the coaching settings:

    • Primary coaching objective (required), e.g. "Objection handling".

    • Coaching style: Directive, Socratic or Balanced (default).

    • Coaching principles (optional), e.g. your company values.

    • Organisational frameworks (optional): choose from GROW Model, SBI Feedback Model, Radical Candor, CLEAR Coaching Model or Growth Mindset, or Upload your own. Uploaded frameworks are stored in the Coaching frameworks tab of your AI Document Library.

    • Restricted topics: click Add topic and Confirm to stop the coach discussing a subject. Compensation and medical advice are always restricted.

    • Pass Coaching Feedback to Manager / Buddy: off by default. Turn this on to share session summaries (new hire sequences only).

  5. Save the module. ✅

On-Demand Coaching

Want participants to be able to start a coaching session whenever they need it? Turn on On-Demand Coaching in the Settings tab of Workflow Settings. Participants then get a Talk to my Coach option in the AI Assistant, and the Assistant may suggest a session when a question is developmental. On-Demand Coaching requires the AI Assistant to be enabled.

What the participant sees

The participant chats with the coach and clicks Finalise coaching when they're done. A summary is only created once the session is finalised. Each session produces a summary, strengths, opportunities, themes, recommended actions and follow-up focus areas for the next session. There's no numeric score.

💡 Good to know

  • A sequence can have up to 2 AI Modules, with a maximum of one in each mode.

  • Session completion is tracked in the Tracker Report, and on-demand sessions appear under the module in Reports.

  • Coaching conversations are available in English, German, French, Spanish and Polish. Other languages default to English.

  • Preview shows a static opening screen only.


5. Trust, privacy and boundaries

  • Not pass/fail: outcomes are readiness signals and coaching produces no numeric score. The manager always makes the final call.

  • Private practice: practice attempts are never shared with managers or other stakeholders.

  • Grounded in your content: the AI uses your module content, workflow data and AI Document Library, not the open web.

  • Restricted topics: the coach won't discuss compensation or medical advice, plus any topics you add.

6. FAQs

Do L&D Agents replace our LMS?
No. They complement your LMS courses, and also work where you don't have one.

Can new hires practise without their manager seeing?
Yes. Practice is unlimited and private.

Who receives the outcome?
The Direct Manager by default. You can change this to any stakeholder.

Can I change an AI Module from Coaching to Check-In?
No. The mode locks on first save. Add a new AI Module instead.

Which workflows can use Knowledge Check and Role Play?
New Hire Enablement (NHE) and NHE (frontline) workflow types.
